About the Client
Balaji Wafers is one of India’s most well-known FMCG brands, manufacturing and distributing packaged snacks across the country. Over the years, their digital presence expanded through multiple independent brand and business units—each with its own platforms and tools. While this federated approach offered flexibility, it also introduced complexity in managing digital infrastructure, data flow, and security standards.
To continue scaling without digital friction, Balaji Wafers decided to consolidate its infrastructure onto a secure, centralized cloud environment—while ensuring no disruption to its active services and digital platforms.
The Challenge
Balaji Wafers had several live systems in place, including websites, distributor dashboards, supply chain tools, and internal communication systems. Many of these platforms were live 24/7 and handled essential business operations.
However, one non-negotiable condition was set by the client:
"Under no circumstances should the migration affect any live platform, user experience, or ongoing operations—especially during business hours. Even the slightest disruption could impact brand reputation and operational flow."
This meant that Amar InfoTech had to carry out the entire migration process with precision, timing, and robust planning to avoid any impact—both visible and behind the scenes.
Objectives of the Project
Balaji Wafers partnered with Amar InfoTech to achieve the following goals:

- Establish centralized control while allowing team-specific flexibility

Amar InfoTech’s Approach
Our strategy was built around minimizing business risk while maximizing long-term digital efficiency. Here’s how we approached the project:
Discovery & Planning
We started with a full audit of their existing systems, databases, APIs, websites, and hosting setups. We also mapped interdependencies between different platforms to ensure no component would be accidentally disrupted during migration.
We studied historical user traffic data to identify windows of lowest usage—typically between 1:00 AM and 5:00 AM—which we designated as our safe migration windows.
Cloud Infrastructure Design
We created a hybrid cloud setup using AWS for scalability and global reach and Microsoft Azure for selected internal applications with compliance requirements.

Controlled Migration Execution
To meet the client’s strict requirement of no disruption, we followed these best practices:

- Real-time monitoring: Engineers actively tracked system performance during each phase
- Fail-safes in place: We created backup snapshots and rollback paths for every step
Post-Migration Validation
After each migration segment, we:
- Conducted functional testing (both automated and manual)
- Verified performance benchmarks
- Confirmed data accuracy and application behavior
- Involved internal IT teams for sign-off before going live
Training & Handover
We provided complete training and documentation to the Balaji Wafers IT team so they could independently manage the cloud infrastructure. Ongoing support was also made available as part of the post-deployment service package.
